cake disintegrated when picked up !!

a cake hadn't started to pin after about week or two from frist flush so i was going to cold shock it. I went to pick the cake up and it fell to bits. Anyone know why? I had dunked for aout 9 hours in waterafter first flush, and it looked a bit 'ill' after that.
