Acacia confusa root bark drying out

In my imagination, I was working with Acacia Confusa root bark to make clothing dye. I used q21q21's tek (tek 2 with naphtha) as I don't have access to a stove for acid boils and am apprehensive about using lye. I am only using about 100g of root bark in two separate 50g extractions. On my first extraction, I have done everything including a first pull and had let my root bark sit for a day in the mason jar in which the process was carried out. The next day I came back to do a subsequent pull with naphtha but my root bark was totally dry so I added some water to hopefully improve the consistency back to something that can be stirred. The water didn't help much as it mainly sat on the top so I poured it off and decided to do a smaller pull to see if any of the clothing dye could be pulled as the naphtha was at least able to come in contact with the top layer of my dried out mess. Has anyone had this issue or is it simply a matter of where I should have done all my pulls on the first day?

if its your imagination why would be you apprehensive about using lye?
