Why is my small bulk attempt failing?

I have been making successful cakes for a couple of months now, and now I'm trying to take the next step in growing.
My setup that I'm trying is I'm taking 6 fully colonized half-pint cakes, dunking them for 24 hrs, and placing them in a tin "lasagna" pan, which has several holes drilled on 4 sides (none on bottom). The uncrushed, dunked, cakes are covered in a coir/verm mix (damion5050's tek) and tape was placed over the holes. I made 2 of these trays, and I placed them into individual dark garbage bags to colonize.
After about 2 weeks, I removed the trays. I noted that the tops had 6 "moon-shape" white patterns of mycelium, likely showing where the cakes were underneath the coir/verm. The diameter of these circles seemed larger than the diameter of the cakes when I placed them in the tray, but I was expecting the entire thing to be white.
What I decided to do: I took one of the trays and returned it to the garbage bag to further colonize. The other tray, I removed the duct tape which covered the holes, and I placed it into my SGFC to try to pin. After about 10 days, it still doesn't look like it's going to pin.
I'm guessing my problem is that I didn't let the tray COMPLETELY colonize. I think the other tray will do better if I let it finish colonizing before trying to get it to pin. What do you guys think? I can post pics if this helps you.

I think you're right. Choosing to not crumble up the cakes AND not let them completely colonize. I've seen it done without crumbling but the results were about as good as you'd get off of cakes done right. How did you seal the top of the pan for incubation? How thick was your coir layer?

Hmm i used hawks 50/50+ w peat moss and once i had six spots of myc were i put the cakes i put in a tub with perlite and polyfill holes. I give em light when Im home or awake n got pins in 5 days after that. During the five days much of the casing is colonized.
Im assuming coir is a substraight. Maybe case w 50/50+ after 100%. Also look for knots. You maybe over watered the coir.

The trays are pretty much "sealed" by black garbage bags. The coir layer was pretty thick. Not like ridiculously thick, but I wanted to cover the cakes completely.
Should I try crushing the cakes next time?

Yes. Use a cheese grater or something. It's not the easiest thing to do (go bulk from cakes) but I've seen it done lots of times.

Definately shred your cakes next time,wrap in cling wrap and poke a few holes for GE
Stop sealing up colonizing trays with black garbage bags,you most likely didn't have any GE and they stalled out
